Coffee Brewing Fundamentals: Grind Size, Ratio, Water, Time & Extraction

Brewing great coffee doesn't require making the process overly complicated.

At its core, brewing coffee is about using water to extract flavor from roasted and ground coffee. The quality of the final cup depends on the coffee itself, but also on how effectively we control a handful of important variables.

The most important are:

Grind size. Coffee-to-water ratio. Water quality and temperature. Brewing time. Extraction.

Change one of these variables and you can dramatically change how the coffee tastes.

For a professional barista, understanding these fundamentals is more valuable than simply memorizing recipes. Recipes provide a starting point. Understanding brewing allows you to recognize when something is wrong and know what to change.

Whether you're preparing batch brew, pour-over, French press, AeroPress, or another brewing method, the same basic principles apply.

The equipment changes.

The fundamentals don't.

What Happens When We Brew Coffee?

Roasted coffee contains hundreds of compounds that contribute to aroma, sweetness, acidity, bitterness, body, and flavor.

When ground coffee comes into contact with water, some of those compounds dissolve into the water.

This process is called extraction.

The goal isn't to extract everything from the coffee.

We're trying to dissolve enough of the desirable compounds to create a balanced, enjoyable beverage while avoiding an extraction that tastes weak and undeveloped or harsh and unpleasant.

Several variables determine how quickly and efficiently that extraction occurs.

These include:

* Grind size * Coffee dose * Water quantity * Water temperature * Contact time * Agitation * Brewing method * Water chemistry * Coffee freshness * Roast development

You don't need to adjust every variable every time you brew.

In fact, one of the best approaches to brewing is to establish a recipe and change one variable at a time when troubleshooting.

Start With Good Coffee

Brewing technique matters, but it can't turn poor-quality or stale coffee into exceptional coffee.

Start with coffee that has been roasted well and stored properly.

Coffee is an agricultural product and changes over time.

After roasting, coffee releases carbon dioxide and undergoes chemical changes that affect aroma and flavor. Eventually, oxidation and exposure to air cause desirable flavors and aromas to fade.

Store coffee:

* In a cool, dry environment * Away from direct sunlight * In an appropriate sealed container * Away from excessive heat and moisture

For commercial cafés, inventory management matters as much as storage.

Order enough coffee to maintain freshness without creating excessive backstock.

In most cases, grind your coffee as close to brewing as practical.

Once coffee is ground, its surface area increases dramatically and it changes much faster.

Why Grind Size Matters

Grind size is one of the most important brewing variables a barista can control.

Grinding coffee creates smaller particles and increases the surface area exposed to water.

A finer grind exposes more surface area.

A coarser grind exposes less.

This affects how quickly the coffee extracts.

As a general rule:

Finer grind = faster extraction

Coarser grind = slower extraction

But grind size also affects how water moves through the coffee.

In a pour-over or batch brewer, grinding finer can slow the rate at which water passes through the coffee bed, increasing contact time.

Grinding coarser may allow water to pass through more quickly.

This is why grind size influences both extraction and brewing time.

Matching Grind Size to Brewing Method

Different brewing methods generally require different grind sizes because water interacts with coffee differently.

A rough starting framework might look like this:

Espresso: Fine

Pour-over: Medium-fine to medium

Automatic batch brewer: Medium, adjusted for batch size and equipment

AeroPress: Fine to medium depending on recipe

French press: Medium-coarse to coarse

Cold brew: Often coarse, depending on the brewing system and contact time

These aren't universal settings.

"Medium" on one grinder may be completely different from "medium" on another.

Coffee density, roast level, burr design, batch size, filter type, and brewing equipment also influence the ideal setting.

Use these descriptions as starting points.

Then taste the coffee.

Don't Choose Grind Size by Appearance Alone

Two coffees ground at the same grinder setting may not brew exactly the same way.

Different coffees can have different:

* Density * Roast development * Moisture * Brittleness * Particle distribution

This means the grinder may need adjustment when changing coffees.

Seasonal changes, grinder burr wear, and even changes in batch size can also affect brewing.

The correct grind setting is the one that helps produce the flavor you want with your established recipe.

Understanding Coffee-to-Water Ratio

A brewing ratio tells us how much coffee we're using relative to the amount of water.

Without a defined ratio, consistency becomes difficult.

One barista may use 60 grams of coffee.

Another uses 75.

Another fills the scoop "about this much."

The result is three different beverages.

Professional brewing should be measured.

A useful starting range for many filter-coffee brewing methods is approximately:

1 gram of coffee for every 15–18 grams of water.

A commonly used starting point is around:

1:16

That means 1 gram of coffee for every 16 grams of brewing water.

For example:

20g coffee × 16 = 320g water

Or:

60g coffee × 16 = 960g water

The ideal ratio depends on the coffee, brewing method, and desired strength.

The important thing is to establish a recipe and use it consistently.

Brew Ratio Affects Strength

Coffee-to-water ratio has a significant impact on beverage strength.

Use more coffee with the same amount of water and the beverage will generally become more concentrated.

Use less coffee and it will generally become weaker.

But strength and extraction are not the same thing.

This is an important distinction.

Strength describes how concentrated the beverage is.

Extraction describes how much soluble material was removed from the coffee.

A cup of coffee can be strong but poorly extracted.

It can also be relatively light in strength but well extracted.

Understanding this prevents a common troubleshooting mistake: changing the dose when the real problem is extraction.

Strong Coffee Isn't Necessarily Bitter Coffee

People often use "strong" to describe coffee that tastes bitter, dark, intense, or harsh.

From a brewing perspective, these aren't necessarily the same thing.

A strongly concentrated coffee can be sweet and balanced.

A weak coffee can still taste bitter or astringent.

When evaluating brewed coffee, try to use more specific language.

Instead of:

"This coffee is too strong."

Ask:

Is it too concentrated?

Too bitter?

Too dry?

Too roasty?

Too intense?

Does it need more water?

Or was it extracted poorly?

More precise language leads to better brewing decisions.

Why You Should Weigh Coffee and Water

Scoops and volumetric measurements are convenient, but they aren't particularly precise.

Different coffees have different densities.

One scoop of a dense light-roasted coffee may weigh differently from the same scoop filled with a darker roasted coffee.

A digital scale removes much of that inconsistency.

Weigh the coffee.

Whenever practical, measure brewing water by weight as well.

One gram of water is approximately one milliliter, making brewing calculations straightforward.

This allows recipes to be documented and repeated by every barista.

"Use three scoops" becomes:

60 grams coffee to 1L water.

That is much easier to train and troubleshoot.

Water Is the Main Ingredient

Most brewed coffee is overwhelmingly water.

Yet cafés sometimes spend enormous amounts of time selecting coffee and equipment while barely considering the water flowing into the brewer.

Water chemistry affects how coffee extracts and tastes.

Water contains dissolved minerals and other compounds that interact with coffee during brewing.

If the mineral content is inappropriate, the coffee may taste flat, dull, harsh, or otherwise unbalanced even when the brewing recipe appears correct.

Water also affects equipment.

Excessive scale can damage heating elements, boilers, valves, and other components.

Water that is too aggressive can create different equipment problems.

For a professional coffee shop, water treatment is both a quality issue and an equipment-protection issue.

Should You Brew Coffee With Distilled Water?

Generally, no.

Pure distilled water contains very little mineral content.

Minerals play an important role in coffee extraction and flavor.

Coffee brewed with water containing too little mineral content may taste flat or poorly developed.

On the other hand, excessively hard water can create undesirable flavors and significant scale.

The goal is appropriate water chemistry rather than simply removing everything from the water.

Commercial cafés should test their incoming water and use a treatment system designed for their local conditions and equipment.

Depending on the location, this might involve filtration, softening, reverse osmosis, remineralization, or another treatment strategy.

Water Temperature and Coffee Extraction

Hotter water generally extracts soluble compounds from coffee more readily than cooler water.

For many hot brewing methods, water temperatures somewhere around 195–205°F / 90–96°C provide a useful starting range.

That doesn't mean every coffee must be brewed at exactly the same temperature.

Different coffees may respond differently depending on roast level, density, brewing method, and desired flavor.

A lighter roasted coffee may benefit from different brewing conditions than a darker roasted coffee.

For most baristas, the first goal should be consistency.

Know what temperature your brewer is actually producing.

Then make intentional changes when necessary.

Don't Use Temperature to Fix Every Problem

If a coffee tastes wrong, changing water temperature shouldn't automatically be the first response.

Start with the variables that are easiest to control and reproduce:

* Coffee dose * Water quantity * Grind size * Brew time

Make sure the equipment is clean and functioning correctly.

Then consider temperature.

Troubleshooting becomes much easier when variables are changed individually.

If you change grind size, temperature, dose, and ratio simultaneously, you may improve the coffee but have no idea why.

Brewing Time Matters

Brewing time describes how long water and coffee interact.

Different brewing methods use dramatically different contact times.

Espresso may extract in roughly half a minute.

A pour-over may take several minutes.

French press typically uses a longer immersion.

Cold brew may steep for many hours.

There is no universally correct brewing time because each method uses different grind sizes, temperatures, pressures, and water movement.

Instead, each recipe should establish an expected range.

If your normal pour-over takes three minutes and suddenly takes five, something has changed.

If your batch brewer normally completes a cycle in six minutes and suddenly finishes in four, investigate.

Time is an important diagnostic tool.

Contact Time and Grind Size Work Together

Grind size and contact time are closely connected.

Imagine water moving through a bed of ground coffee.

If the grind is very fine, the coffee bed may create more resistance.

Water moves through more slowly.

Contact time increases.

If the grind is much coarser, water may move through more easily.

Contact time decreases.

At the same time, the smaller particles created by a finer grind expose more surface area and extract more quickly.

This is why grind adjustment is such a powerful brewing tool.

One adjustment can influence several parts of the extraction at once.

Immersion vs. Percolation Brewing

Most manual and commercial brewing methods can broadly be thought of as using immersion, percolation, or some combination of the two.

Immersion Brewing

In immersion brewing, coffee grounds remain in contact with the brewing water for most or all of the brew.

French press is a classic example.

Coffee and water are combined and allowed to steep before the grounds are separated from the beverage.

Percolation Brewing

In percolation brewing, fresh water moves through a bed of ground coffee.

Pour-over and commercial batch brewing are common examples.

Water enters the coffee bed, extracts soluble material, and exits through a filter.

These methods behave differently, which is one reason the same grind size and brewing time shouldn't automatically be applied to both.

What Is Coffee Extraction?

Extraction is the process of dissolving soluble compounds from ground coffee into water.

As brewing progresses, different compounds are extracted at different rates.

A simplified way to think about the process is that early extraction tends to bring out acids and easily dissolved compounds, followed by much of the sweetness and complexity we want, while prolonged or uneven extraction can increasingly contribute drying, bitter, or less desirable characteristics.

Actual extraction is more complex than a neat sequence.

But this framework is useful for barista training because it helps connect brewing decisions with taste.

The goal is balance.

What Does Under-Extracted Coffee Taste Like?

Under-extracted coffee hasn't given enough of its desirable soluble material to the water.

It may taste:

* Sour * Sharp * Salty * Thin * Hollow * Vegetal * Lacking in sweetness * Short in the finish

If a coffee tastes under-extracted, you may need to increase extraction.

Depending on the brewing method, that might mean:

* Grinding finer * Increasing contact time * Improving water distribution * Increasing water temperature where appropriate * Adjusting technique

Don't immediately change everything.

Start with the most likely variable.

For many filter-brewing situations, grind size is an excellent place to begin.

What Does Over-Extracted Coffee Taste Like?

Coffee that has been pushed beyond a desirable extraction may taste:

* Harsh * Dry * Astringent * Excessively bitter * Hollow * Woody * Unpleasantly lingering

If the coffee appears over-extracted, you may try reducing extraction.

Depending on the method, this could mean:

* Grinding coarser * Reducing contact time * Adjusting agitation * Evaluating water temperature * Checking the recipe

Again, taste should guide the adjustment.

Acidity Isn't Automatically Under-Extraction

This is important.

Coffee naturally contains acidity.

High-quality coffees may have flavor characteristics reminiscent of citrus, berries, stone fruit, apple, tropical fruit, or wine.

That acidity can be one of the most enjoyable parts of the cup.

A sour, under-extracted coffee is different from a coffee with pleasant acidity.

Ask whether the acidity is balanced by sweetness.

Does it feel integrated into the cup?

Does it contribute to the flavor?

Or does it dominate the coffee and leave the cup tasting sharp and undeveloped?

Learning that distinction is part of developing a barista's palate.

Bitterness Isn't Automatically Over-Extraction

Bitterness is also a natural component of coffee.

Roast level, coffee variety, brewing method, and extraction all influence how bitterness is perceived.

A darker roasted coffee may have more pronounced bitter or roasty characteristics even when brewed correctly.

Don't diagnose extraction from one sensation alone.

Evaluate the entire cup.

Is there sweetness?

Acidity?

Body?

Balance?

Aftertaste?

Does the bitterness support the coffee or overwhelm it?

Understanding Agitation

Agitation is the physical movement of coffee and water during brewing.

Stirring an immersion brew is agitation.

Pouring water onto a coffee bed creates agitation.

Swirling a pour-over brewer creates agitation.

Water from a commercial spray head agitates the coffee bed.

Agitation can increase the interaction between water and coffee and influence extraction.

But more agitation isn't always better.

Too much can disturb the coffee bed, increase the movement of fine particles, change drawdown time, and create inconsistent results.

A brewing recipe should include a repeatable approach to agitation.

For example, if one barista aggressively stirs a pour-over while another never touches it, they're not really using the same recipe.

Blooming Coffee

Many pour-over recipes begin with a bloom.

A small amount of water is added to the grounds before the primary pour.

Freshly roasted coffee contains carbon dioxide.

When hot water contacts the coffee, gas is released and the coffee bed may visibly expand or bubble.

The bloom allows some of this gas to escape and helps wet the grounds before the remainder of the brewing water is added.

A common approach is to use roughly two to three times the coffee dose in water for the bloom.

For example:

20g coffee → approximately 40–60g bloom water

The exact amount and bloom time depend on the coffee and brewing method.

The important objective is even saturation.

Even Water Distribution Matters

Water needs reasonable access to the coffee for extraction to occur evenly.

In a pour-over, pouring all of the water down one side of the brewer can create uneven extraction.

In a commercial batch brewer, a dirty or partially blocked spray head can distribute water poorly.

In either case, parts of the coffee bed may extract differently.

This can create a cup that tastes both weak and harsh at the same time.

When troubleshooting brewing, don't look only at numbers.

Look at what the water is actually doing.

Batch Brewing Is Professional Brewing

Batch brewing sometimes receives less attention than espresso or manual pour-over.

That is a mistake.

For many coffee shops, batch-brewed coffee is one of the highest-volume products served.

A commercial batch brewer can produce excellent coffee with remarkable consistency when properly set up.

A professional batch-brew recipe should define:

* Coffee dose * Water volume * Grind setting * Brew time * Water temperature * Filter * Batch size * Holding procedure

Don't simply fill the brewer with coffee until it "looks right."

Treat batch brew with the same precision as espresso.

Batch Size Can Change the Grind Setting

If your café brews multiple batch sizes, don't assume the same grind setting will always work perfectly.

A larger coffee bed changes the way water moves through the brewer.

Contact time and extraction may change.

For example, your recipe for a half batch may require a slightly different grind setting from your full batch.

Test each programmed batch size.

Taste them side by side.

Document the recipe for each one.

Check Your Batch Brewer

Commercial brewers need calibration and maintenance.

Periodically verify:

* Actual water temperature * Brew-water volume * Brew time * Spray-head performance * Filter fit * Brew basket condition * Server cleanliness

If the programmed brewer says it delivers one gallon of water, confirm that the actual output is reasonably accurate.

Equipment changes over time.

Mineral buildup, clogged components, water-pressure changes, or programming errors can affect brewing.

Don't assume the brewer is correct simply because the display says it is.

How Long Should Brewed Coffee Be Held?

Coffee begins changing after brewing.

Aromatic compounds dissipate and oxidation continues.

Eventually the cup loses freshness and clarity.

How long coffee should be held depends on the brewer, server, coffee, volume, and quality standards of the café.

Thermal servers generally preserve coffee quality better than glass pots sitting on hot plates.

Rather than relying only on a universal time limit, establish a house standard and taste the coffee at different intervals.

Ask:

How does it taste immediately after brewing?

After 20 minutes?

After 40 minutes?

After an hour?

Determine where quality drops below the standard you want to serve.

Then build brewing frequency around actual customer demand.

Don't Brew Huge Batches Just to Avoid Brewing Again

Large batches can reduce labor during a rush, but they can also lead to old coffee and waste during slower periods.

Match batch size to demand.

During peak morning service, a full batch may make sense.

During a slower afternoon, a half batch may provide fresher coffee and reduce waste.

The best batch-brew program adapts production to sales patterns.

This is both a quality decision and a profitability decision.

Keep Brewing Equipment Clean

Coffee oils accumulate in brewing equipment.

A dirty brewer can make fresh, high-quality coffee taste stale or rancid.

Clean:

* Brew baskets * Servers * Airpots * Thermal carafes * Spray heads * Lids * Dispensing tubes

Rinsing with hot water alone may not remove accumulated coffee oils.

Use appropriate commercial coffee-equipment cleaning products according to manufacturer instructions.

A useful test is simple:

Smell the supposedly clean server when it is empty.

If it smells strongly of old coffee, it needs more attention.

How to Dial In Brewed Coffee

Dialing in isn't only for espresso.

Every new coffee should be tasted and adjusted for the brewing method being used.

Start with a consistent recipe.

For example:

Coffee: 60g Water: 960g Ratio: 1:16 Grind: Established starting setting Temperature: Established brewer setting Time: Record the actual brew time

Taste the coffee.

If it tastes sharp, sour, thin, and undeveloped, try increasing extraction—often by grinding somewhat finer.

If it tastes dry, harsh, or excessively bitter, try grinding coarser.

Brew again.

Taste again.

Record the final recipe.

This is much more effective than making random changes.

Change One Variable at a Time

This is one of the most important habits in coffee brewing.

Imagine the coffee tastes sour.

You grind finer.

Add more coffee.

Increase the temperature.

And extend the brew time.

The next cup tastes better.

What fixed it?

You don't know.

Instead:

Keep the dose constant.

Keep the water constant.

Keep the temperature constant.

Adjust the grind.

Taste.

Now you've learned something.

Controlled changes build brewing knowledge.

Random changes create lucky cups.

Use Taste, Not Just Numbers

Modern coffee brewing can become extremely technical.

We can measure:

* Dose * Water * Time * Temperature * Total dissolved solids * Extraction yield

These measurements are useful.

But the objective isn't to produce impressive numbers.

It's to produce delicious coffee consistently.

If your recipe falls within a commonly accepted brewing range but the coffee doesn't taste good, the numbers haven't solved the problem.

Likewise, if a coffee tastes excellent slightly outside the parameters someone told you were "correct," don't ruin it just to hit a target.

Measurement creates repeatability.

Taste determines quality.

What Is TDS?

In professional coffee brewing, you may hear the term TDS, or Total Dissolved Solids.

TDS is a measurement of the concentration of dissolved coffee material in the beverage.

A refractometer can be used to estimate this concentration.

This allows coffee professionals to evaluate beverage strength more objectively and calculate approximate extraction yield.

These tools can be valuable for recipe development, equipment calibration, quality control, and training.

But they aren't required to begin brewing excellent coffee.

A scale, grinder, timer, consistent recipe, and trained palate can take a coffee program a very long way.

What Is Extraction Yield?

Extraction yield estimates the percentage of the dry coffee mass that was dissolved into the beverage.

Coffee professionals often discuss a broad extraction range around 18–22% as a useful reference for filter coffee.

This should not be treated as a guarantee of quality.

A coffee measuring within that range can still taste poor.

Another coffee outside it may taste excellent.

Extraction measurements are diagnostic tools.

They help us understand what happened during brewing.

They don't replace tasting.

A Simple Brewing Troubleshooting Guide

When coffee doesn't taste right, avoid immediately changing the entire recipe.

Coffee tastes sour, sharp, thin, or undeveloped

Consider increasing extraction.

Try:

* Grinding finer * Increasing contact time where appropriate * Improving water distribution * Evaluating water temperature

Coffee tastes harsh, dry, bitter, or astringent

Consider reducing extraction.

Try:

* Grinding coarser * Reducing excessive contact time * Reducing unnecessary agitation * Evaluating water temperature

Coffee tastes weak but otherwise pleasant

Consistency problems often come from execution rather than the coffee itself.

Create Brewing Recipes for Your Café

Every coffee shop should have written brewing recipes.

A recipe might include:

Coffee: House Blend Brewer: Commercial Batch Brewer Batch Size: Half Batch Coffee Dose: 90g Water: Programmed volume Grind Setting: Café-specific setting Target Brew Time: Café-established range Holding Standard: Café-established time Server: Designated thermal server

If you're using manual methods, include the pouring sequence and timing.

The exact numbers will be unique to your equipment and coffee.

What matters is that employees aren't improvising every brew.

Train Baristas to Taste Brewed Coffee

A barista should taste the coffee they're serving.

Not once during orientation.

Regularly.

A useful training exercise is to intentionally brew three versions of the same coffee.

Brew A: Too coarse

Brew B: Target recipe

Brew C: Too fine

Taste them side by side.

Ask the trainee:

Which tastes sweetest?

Which tastes most acidic?

Which feels driest?

Which has the best finish?

Which tastes thin?

Which would you want another sip of?

Connecting grind adjustment with sensory experience helps brewing theory become practical.

Coffee Brewing Should Be Part of Opening Procedures

The first batch of coffee shouldn't be brewed blindly and immediately served.

Opening baristas should:

1. Confirm the brewer is ready. 2. Make sure equipment and servers are clean. 3. Weigh the coffee. 4. Verify the grind setting. 5. Brew according to recipe. 6. Record or observe brew time where appropriate. 7. Taste the coffee. 8. Make an adjustment if necessary.

This doesn't need to take long.

It simply establishes that the café is serving coffee intentionally from the beginning of the day.
